How Many Calls Per Hour Can a Sales Rep Make? A Realistic Way to Work It Out

DialSwarm team · October 17, 2026 · 5 min read

Why there is no single right number

Search for "how many calls per hour" and you will find confident answers, often a single figure with no source behind it. We are not going to add another one. The honest answer is that it depends on how your team dials, how long your conversations run, and how much work happens between calls.

A rep clicking numbers by hand and typing notes after each call lives in a different world from a rep on a power dialer, and both are different from a team where an AI agent makes first attempts and transfers live conversations. Comparing their dial counts tells you very little.

What you can do is work out your own number, from your own data, and then decide whether it is the right thing to optimize at all.

The four things that set your ceiling

Every hour of calling breaks down into four kinds of time.

1. Dialing and ringing. Finding the number, dialing, and waiting through rings. Unanswered calls burn this time and produce nothing.

2. Voicemail. Listening to a greeting and leaving a message, if you leave one. This adds up fast on every attempt.

3. Conversations. The time you actually speak with a person. This is the only part that moves deals forward.

4. Wrap-up. Logging the outcome, writing notes, setting the next task. Skipping it costs you later.

Change any one of these and the number of calls per hour changes. Leaving voicemail on every attempt lowers it. Longer, better conversations lower it too, and that is a good trade.

A simple formula you can run on your own team

Pull one week of call data from your phone system or HubSpot. For each rep, find:

  • D: average seconds spent dialing and ringing per attempt.
  • V: average seconds on voicemail per attempt (zero for attempts with no message).
  • C: share of attempts that connect to a person.
  • T: average talk time per connected call, in seconds.
  • W: average wrap-up seconds per attempt.

Average seconds per attempt is roughly D + V + W + (C × T). Divide 3,600 by that and you have attempts per hour. Multiply attempts per hour by C and you have conversations per hour.

Run it with real numbers, not guesses. Most managers who do this find that conversations per hour is far lower than dials per hour suggests, and that a big share of each hour goes to ringing and voicemail.

Manual dialing versus power dialers versus an AI agent

How you dial changes the formula.

Manual dialing. The rep dials each number and waits. D and W are high. It suits small lists and high-value accounts where each call is researched.

Power dialers. Software dials the next number automatically when the rep is ready. D drops because there is no hunting for numbers, but the rep still sits through every ring and voicemail.

Parallel dialers. Software dials several numbers at once and connects the rep to whoever answers. Several sales tools work this way. Pricing is often quote only. For example, Orum and Nooks both require a sales conversation for pricing, and Orum lists a 9-seat minimum (Orum pricing, Nooks pricing, accessed Oct 17, 2026).

An AI agent making first attempts. With DialSwarm, the agent calls consented leads, never claims to be human, says it's an AI when asked, asks your qualifying questions, and warm transfers ready people to the rep's phone. The rep is not on the call during ringing, voicemail, or the first questions. D, V, and much of W disappear from the rep's hour. What lands on the rep is conversations with people who are ready.

In that model, "calls per hour" stops being a rep metric at all. The agent handles attempts. The rep handles conversations.

The number that matters more than dials

Dials are an input. Conversations with qualified people are what you actually want. A rep making fewer dials but having more real conversations is having a better day.

Track these instead:

  • Conversations per hour with qualified buyers.
  • Meetings booked per week.
  • Share of the rep's day spent in conversations versus dialing and admin.
  • Time from lead arrival to first conversation.

If your dashboard ranks reps by dials, expect reps to rush calls, skip notes, and avoid long conversations that might turn into deals. That is the opposite of what you want.

How to raise conversations per hour without burning reps out

Cut voicemail on middle attempts. Leave a message on the first and last attempt only. It saves time and tends to sound less pushy.

Batch wrap-up with good defaults. Use quick disposition codes so logging takes seconds.

Call people who asked to hear from you. Consented inbound leads connect and convert better than cold lists, and they are the only people an AI agent should call. The FCC confirmed in February 2024 that AI-generated voices are artificial voices under the TCPA, so those calls need prior express consent (FCC Declaratory Ruling FCC-24-17, accessed Oct 17, 2026).

Respect calling hours. Telephone solicitations are limited to 8 a.m. to 9 p.m. in the called person's local time under 47 CFR 64.1200 (accessed Oct 17, 2026). A faster hour that breaks the rules is not faster.

Move first attempts off the rep. Let an AI version of each rep handle ringing, voicemail, and first questions, so the rep's hour is mostly conversations. Reps can still listen in live and coach the agent mid call by typing or talking.

DialSwarm bills connected calls only, so unanswered dials do not count. DialSwarm bills connected calls only, so unanswered dials don't count. You get 10 free calls with no card, and current plans are on the pricing page.

A quick exercise for your next team meeting

Ask each rep to estimate how much of their last calling hour was spent in real conversations. Then show them the number from the formula. The gap between the guess and the data usually starts a better conversation about workload than any target ever could.

Questions

How many calls per hour should a sales rep make?

There is no universal number. Calculate yours from dialing time, voicemail, connect rate, talk time, and wrap-up, then focus on conversations per hour.

Does a power dialer increase calls per hour?

Usually, by removing manual dialing time. The rep still waits through rings and voicemail.

What should I measure instead of dials?

Conversations with qualified buyers, meetings booked, and time to first conversation.
